Two numbers matter and they conflict. Percentage margin tells you how profitable an item is per sale; gross profit dollars tell you how much the category actually contributes. Cigarettes carry thin margins but enormous volume and drive trips. Fountain drinks carry very high margins on modest volume.

Manage the mix, not one metric. The goal is total inside gross profit dollars per customer, which is why attachment — pairing a low-margin trip driver with a high-margin add-on — is the core merchandising discipline in this business.

The Categories That Carry the Store

Packaged beverages and the cold vault are typically the largest gross profit contributor, followed by foodservice — coffee, fountain, prepared and hot food — which carries the highest percentage margins in the store. Snacks and candy contribute strongly on impulse. Beer and, where permitted, wine drive both basket size and repeat traffic.

Tobacco and nicotine remain major trip drivers with compressing margins and heavy regulation. Lottery pays a commission rather than a margin but brings frequency. Non-food ancillaries — ice, automotive fluids, phone accessories, air and vacuum — round out the mix and cost little in space.

Building the Assortment

Use your POS department data, not intuition. Rank categories by gross profit dollars per linear foot, cut the bottom tail, and reinvest that space in the cold vault and foodservice. Then work on placement: coffee and fountain near the entrance path, impulse at the register, cold vault at the back so customers cross the store.
