Labor is usually the largest controllable line. Schedule to transaction curves rather than fixed shifts, cross-train so one person covers multiple functions in slow periods, cut overtime through scheduling discipline, and reduce turnover — replacement cost is a hidden expense larger than most owners calculate.

Card fees come next: move to transparent interchange-plus pricing and renegotiate annually. Then energy — LED conversion inside, on the canopy and in coolers, high-efficiency cooler doors and door gaskets, HVAC setpoints and maintenance, timers and photocells on lighting, and a review of your utility rate schedule and demand charges.

Shrink, Waste, and Buying

Shrink is a cost even when nobody steals. Count high-value categories weekly, reconcile voids and refunds by employee, use POS-integrated camera review, and control back-door receiving so deliveries are checked against invoices rather than signed blind.

On buying, consolidate distributors for better terms, take manufacturer allowances and rebates you are entitled to, review contract pricing annually, and trim slow-moving SKUs that consume cash and space. In foodservice, waste tracking by daypart pays for itself quickly.

Maintenance, Compliance, and Fuel Cost

Preventive maintenance on dispensers, coolers, HVAC, and the car wash is cheaper than emergency calls and lost sales. Keep compliance testing on schedule to avoid penalties, and monitor inventory reconciliation daily so a small variance is caught before it becomes a release.
