An unbranded operator buys from a distributor or directly at the rack, usually on a rack-plus arrangement, and is free to shop suppliers as market conditions change. There is no brand royalty, no image program, and no minimum gallon commitment tied to a refiner contract.

The tradeoff is that pricing moves with the spot and rack market rather than being smoothed by a branded contract, so procurement discipline becomes an operator skill rather than a supplier function.

What You Gain and What You Lose

You gain flexibility, no image capital obligation, freedom to reprice quickly, and the ability to change suppliers if terms deteriorate. You also gain the right to sell or lease the site without an assignment negotiation with a refiner.

You lose brand-driven traffic, loyalty program participation, and in some corridors credibility with commercial and fleet customers. Volume can decline after a conversion before price positioning wins it back.

Debranding requires removing brand identity from the canopy, dispensers, signage, and store, and repaying any unamortized image loan. Those two items together decide whether conversion pencils.
